11.11 and Black Friday: How Faisalabad Sellers Should Prepare Their Online Store

To get your online store ready for 11.11 and Black Friday, start about three to four weeks early: fix your best-selling product pages, confirm stock and courier capacity, set an offer you can actually afford, and plan who will answer WhatsApp messages and confirm cash-on-delivery orders when traffic jumps. The sellers who do well in the online store sale season in Pakistan are usually not the ones with the biggest discount, but the ones whose store, stock and delivery do not break on the busy days.

This guide is written for Faisalabad sellers: clothing and home-textile brands, small shops selling on Daraz or Facebook, and anyone running a Shopify or WordPress store. If you want to learn the full process of running an online store properly, our e-commerce course at CYBEX covers it step by step. Below is the practical version you can start this week.

Know the dates and what each one means for you

11.11 falls on 11 November and is the biggest marketplace sale of the year for many Pakistani buyers, especially on Daraz. Black Friday falls on the Friday after the American Thanksgiving, which is 27 November in 2026. Many local brands run their own Black Friday or “weekend sale” offers on their websites and social pages around that date.

You do not have to take part in both. Decide early:

  • Marketplace sellers usually focus on 11.11 because the marketplace itself brings the traffic. Check your seller centre for campaign registration deadlines, which close well before the sale day.
  • Own-store sellers (Shopify, WordPress/WooCommerce, Instagram shops) often get more out of a Black Friday weekend, because they control the offer, the customer data and the follow-up.
  • Sellers doing both should keep prices consistent enough that customers do not feel cheated when they compare.

Step 1: Pick the products that will carry the sale

Do not discount your whole catalogue. Choose a small set of products, often five to fifteen, that already sell, that you have stock of, and that have a healthy margin. In Faisalabad that is often winter wear, shawls, bedsheets, comforters and kids’ clothing, because the sale season lands right as the weather turns.

For each chosen product, write down three numbers: your full cost (product, packaging, courier, payment or COD charges, marketplace commission), your normal price, and the lowest price you can sell at without losing money. Your sale price must sit above that floor. A sale that brings orders but loses money on every parcel is worse than no sale.

Step 2: Fix the product pages before you spend on traffic

Extra visitors only help if the page convinces them. Go through your top products one by one and check:

  • Photos: clear, well-lit, showing the real colour, the fabric close up and the product in use. People buying clothes online often worry that the colour and fabric will not match the picture.
  • Title: what it is, the material, the size or set details. “Men’s Wool Blend Shawl, Charcoal Grey, 7.5 ft” beats “Premium Winter Item”.
  • Size chart: in inches, with how to measure. This alone helps reduce returns.
  • Delivery and return policy: stated in simple words on the product page, not hidden in the footer.
  • Mobile check: open every page on a normal phone with mobile data. If it is slow or the “Add to cart” button is hard to find, fix that first.

Step 3: Set an offer people understand in two seconds

Complicated offers confuse buyers and create arguments at the doorstep. Pick one clear mechanic per campaign:

Offer typeWorks well forWatch out for
Flat percentage offSimple catalogues, first-time buyersInflating the “before” price; buyers notice and marketplaces may penalise it
Bundle (e.g. 2 suits, one price)Clothing, bedsheets, accessoriesMake sure the bundle still covers double packaging and weight
Free delivery above an amountRaising order valueSet the threshold above your average order, not below it
Free gift with orderBrands with low-cost add-onsGift stock running out before the main stock

Be honest with your “was” price. If an item has been sold at the same price all month, show that real price as the original. Fake mark-ups damage trust and reviews long after the sale ends.

Step 4: Prepare stock, packing and couriers

Many sale-season complaints are about late or wrong deliveries, not about the price. Before the sale:

  1. Count actual stock and update it on every channel, so you do not sell items you do not have.
  2. Pre-pack or pre-fold your top sellers and keep packaging, tape, labels and invoices ready for at least double your normal daily orders.
  3. Talk to your courier about pickup times during the sale week. Couriers get busy too, so ask what changes and plan for a day’s delay.
  4. Decide a daily cut-off time (for example, orders confirmed before 3 pm ship the same day) and tell customers.

Step 5: Plan order confirmation and customer messages

Many orders in Pakistan are cash on delivery, and unconfirmed COD orders are a common reason for returned parcels. During the sale, call or WhatsApp each COD customer to confirm the address and order before dispatch. Prepare short ready replies for the questions you get every day: delivery time, size, colour, exchange policy and order tracking.

If you sell on your own site, check that your WhatsApp button, contact form and order emails actually work. Place a test order yourself a week before the sale.

Step 6: Warm up your audience before sale day

Do not wait until 11 November to announce the sale. A simple lead-up plan:

  • Two weeks before: post a “sale coming” teaser on Facebook, Instagram and your WhatsApp status. Ask people to message or join a broadcast list for early access.
  • One week before: show the actual products that will be on offer, with real photos and sizes.
  • Sale days: post updates as items sell out, answer messages quickly, and keep ads focused on the products with the most stock.
  • After the sale: thank buyers, ask for honest reviews, and share how to exchange sizes.

If you plan to run paid ads, set them up and get them approved several days early so a review delay does not cost you the main sale day.

Your pre-sale checklist

  • Sale dates decided and marketplace campaign registration done
  • Sale products chosen, with cost, normal price and floor price written down
  • Product photos, titles, size charts and policies updated
  • Store tested on a phone with mobile data, including checkout
  • Stock counted and synced on every channel
  • Packaging and labels ready for double the normal orders
  • Courier pickup schedule confirmed
  • COD confirmation process and ready-made WhatsApp replies prepared
  • Teaser posts and broadcast list started
  • Ads created and approved in advance
  • Test order placed and received

After the sale: what to measure

Once the rush is over, look at a few honest numbers: how many orders you received, how many were delivered versus returned, which products sold out, which did not move, and what you actually earned after all costs. Note what broke (slow replies, a courier delay, a stock mismatch) and fix it before the December and wedding-season demand. This review is where small sellers usually find their biggest improvements.

Common questions

Is it too late to prepare for 11.11 if I start now?
Not if you keep it small. Pick a handful of products you already have in stock, fix those pages, confirm your courier and plan order confirmation. Marketplace campaign registration may close earlier, so check your seller centre first.

Should a new seller give the biggest discount to get noticed?
No. Work out your full cost per order first, including delivery and returns. A modest, honest discount on products you can deliver on time builds more repeat customers than a deep discount you cannot sustain.

How do I reduce returned COD parcels during the sale?
Confirm every COD order by call or WhatsApp before dispatch, show clear size charts and real photos, and state your exchange policy plainly on the product page.

What does the CYBEX e-commerce course cost?
